Data is missing, sales reps can’t find their leads, and the "new" system feels just as clunky as the old one. Here are the 7 biggest mistakes people make during a Zoho migration and, more importantly, how to fix them before they cost you money.


1. The "Lift and Shift" Without a Needs Assessment

Most companies treat a CRM migration like moving houses: they just pack everything into boxes and shove it into the new place. If your old process was broken, moving it to Zoho just gives you a broken process in a different interface.

The Fix: Stop. Before you move a single row of data, map your core business processes. Ask yourself:

  • How does a lead actually become a customer?
  • What information does my sales team really need to close a deal?
  • Which manual steps are currently slowing us down?

Define your objectives. If your goal is to increase efficiency through automation, you need to build Zoho around that goal, not around your old habits.

2. Importing "Dirty" Data

Garbage in, garbage out. If you migrate ten years of outdated contacts, bounced emails, and duplicate "Test" entries, your new Zoho CRM will be cluttered from day one. This kills user adoption because your team won't trust the data they’re seeing.

  1. Match Picklists: Ensure every dropdown option in your file exists in Zoho. If your file says "Status: Hot" but Zoho only has "Status: High," the record might fail or skip that field.
  2. Test Small: Never import 50,000 records at once. Import 10 records. Check if the names, phone numbers, and custom fields landed in the right spots. If they did, proceed with the rest.

4. Messing Up Record Ownership

We've seen migrations where every single record ends up assigned to the Administrator. Suddenly, your sales reps have empty pipelines, and the owner is getting 500 notifications an hour. It creates immediate chaos.

The Fix: You must create your users in Zoho before you migrate the data. In your import file, include a column for "Record Owner" using the user's email address. When you run the migration wizard, map that column to the "Record Owner" field in Zoho. This ensures the right leads go to the right people immediately.

5. The "Big Bang" Migration Strategy

Trying to move every module: Leads, Accounts, Contacts, Potentials, Notes, and Attachments: all in one afternoon is a recipe for failure. If something goes wrong, it’s nearly impossible to find the source of the error.

  • Profiles: Determine what users can do (Can they export? Can they delete?).
  • Roles: Determine who can see whose data (Can a rep see another rep's deals?).
